How to Calculate Ecommerce Profit Margin in Pakistan

A product can generate plenty of sales and still lose money.

For ecommerce sellers in Pakistan, calculating profit is more complicated than simply subtracting the product cost from the selling price. You may also be paying for courier delivery, COD charges, packaging, advertising, payment fees and returned orders.

The basic ecommerce profit formula is:

Net Profit = Revenue − Total Costs

And your profit margin is:

Profit Margin % = (Net Profit ÷ Revenue) × 100

This guide shows how to calculate your real ecommerce profit margin in Pakistan, including the costs COD sellers commonly overlook.

Ecommerce Profit Margin Formula

Suppose you sell a product for:

PKR 3,000

and your total cost of selling and delivering that order is:

PKR 2,250

Your profit is:

PKR 3,000 − PKR 2,250 = PKR 750

Now calculate the margin:

750 ÷ 3,000 × 100 = 25%

Your net profit margin is:

25%

But the important part is calculating that PKR 2,250 total cost correctly.

Costs You Should Include

For a typical Pakistani ecommerce seller, total cost may include:

Product Cost + Packaging + Shipping + COD Fee + Advertising + Payment/Platform Fee + Expected Return Cost + Other Costs

Ignoring even one major expense can make a profitable-looking product turn into a loss.

1. Product Cost

Start with the amount you actually pay to acquire or manufacture the product.

For example:

Product purchase price = PKR 1,100

If you import products, consider using the actual landed cost rather than only the supplier’s price.

Your landed cost can include:

Supplier price + international shipping + customs/duties + local transportation

If 100 imported products cost you PKR 130,000 after all these expenses:

130,000 ÷ 100 = PKR 1,300 per product

Use PKR 1,300 as the product cost rather than the original supplier price.

2. Packaging Cost

Packaging often looks insignificant until you multiply it across hundreds of orders.

It may include:

  • Courier bag
  • Product box
  • Bubble wrap
  • Tape
  • Printed invoice
  • Thank-you card
  • Protective material

Suppose packaging costs:

PKR 80 per order

Add the full PKR 80 to your order cost.

3. Courier Shipping Cost

For COD ecommerce, delivery can be one of your biggest expenses.

Suppose:

Courier charge = PKR 220

Your calculation becomes:

Product cost: PKR 1,100

Packaging: PKR 80

Shipping: PKR 220

Subtotal:

PKR 1,400

Courier rates can vary according to weight, destination, service level and your negotiated account.

4. COD and Payment Charges

Courier companies or payment providers may charge additional amounts for collecting and settling COD payments.

These can be:

Fixed charges

or

Percentage-based charges

depending on the provider and agreement.

For example, assume your COD-related charge is:

PKR 50

Your running cost becomes:

1,400 + 50 = PKR 1,450

When comparing couriers, don’t compare only the delivery rate. Compare the total cost of successfully collecting the order value.

5. Advertising Cost Per Order

This is one of the most commonly underestimated costs.

Suppose you spend:

PKR 20,000 on Meta ads

and generate:

50 confirmed orders

Your advertising cost per confirmed order is:

20,000 ÷ 50 = PKR 400

So each order should carry approximately:

PKR 400 advertising cost

Your running cost becomes:

1,450 + 400 = PKR 1,850

But confirmed orders are not necessarily delivered orders, which is especially important for COD.

6. Return-to-Origin Cost

In COD ecommerce, some customers refuse the parcel, provide an incorrect address or become unavailable.

The shipment may then be returned to you.

This is commonly called Return to Origin (RTO).

Suppose you ship:

100 orders

and:

20 are returned

Your RTO rate is:

20 ÷ 100 × 100 = 20%

Those 20 failed orders can still create:

  • Forward shipping costs
  • Return shipping costs
  • Packaging losses
  • Advertising costs
  • Operational costs

That cost needs to be spread across your successful orders.

Example: Real COD Profit Calculation

Let’s calculate a hypothetical Pakistani ecommerce product.

Selling Price

PKR 3,000

Costs

ExpenseCost
ProductPKR 1,100
PackagingPKR 80
ShippingPKR 220
COD chargesPKR 50
AdvertisingPKR 400
Expected RTO cost allocationPKR 150
Other expensesPKR 50
Total CostPKR 2,050

Profit:

3,000 − 2,050 = PKR 950

Profit margin:

950 ÷ 3,000 × 100

= 31.67%

So the approximate net profit margin is:

31.7%

Profit Margin vs Markup

These two terms are frequently confused.

Suppose:

Cost = PKR 2,000

Selling price = PKR 3,000

Profit:

PKR 1,000

Profit Margin

1,000 ÷ 3,000 × 100 = 33.33%

Markup

1,000 ÷ 2,000 × 100 = 50%

So the same product has:

33.33% margin

but:

50% markup

They are not interchangeable.

How Returns Can Destroy Your Profit

Suppose your profit on each successfully delivered order is:

PKR 800

You successfully deliver:

80 orders

Gross profit from delivered orders:

80 × 800 = PKR 64,000

But 20 additional orders are returned.

If each failed order costs an average:

PKR 400

then:

20 × 400 = PKR 8,000

Your adjusted profit becomes:

64,000 − 8,000 = PKR 56,000

Effective profit per delivered order:

56,000 ÷ 80 = PKR 700

Your apparent PKR 800 profit was actually closer to:

PKR 700 per successful delivery

after accounting for failed orders.

This is why RTO should be built directly into a Pakistan COD profit calculator.

Confirmed Order vs Delivered Order Profit

Another common mistake is calculating ad cost using confirmed orders instead of delivered orders.

Suppose:

Ad spend = PKR 30,000

Confirmed orders = 100

Cost per confirmed order:

30,000 ÷ 100 = PKR 300

But only:

75 orders are delivered

Your effective advertising cost per successful delivery becomes:

30,000 ÷ 75 = PKR 400

That’s a major difference.

For COD businesses, cost per delivered order is often more useful than cost per confirmed order.

What Is Break-Even ROAS?

ROAS means:

Return on Ad Spend

Formula:

ROAS = Revenue ÷ Advertising Spend

But a high ROAS does not automatically mean you’re profitable.

Suppose you generate:

PKR 400,000 revenue

from:

PKR 100,000 advertising

Your ROAS is:

4.0

That looks strong.

But if product, courier, packaging, COD and return costs total:

PKR 320,000

then:

400,000 − 320,000 − 100,000 = −PKR 20,000

You have a 4x ROAS and still lost PKR 20,000.

This is why profit matters more than ROAS alone.

How to Calculate Break-Even Selling Price

Your break-even price is the selling price where:

Revenue = Total Cost

If your total expected cost per successful order is:

PKR 2,100

then your approximate break-even selling price is:

PKR 2,100

Selling below that creates a loss.

However, if some costs are percentage-based, the calculation becomes more complicated because increasing the selling price can also increase those fees.

Track Profit at Product Level

Don’t calculate only your store’s total monthly profit.

Track individual products.

For each SKU, monitor:

Selling price

Product cost

Shipping cost

Advertising cost

COD fee

RTO rate

Delivered orders

Revenue

Net profit

Profit margin

You may discover that one product generates most of your sales but another generates most of your actual profit.

Frequently Asked Questions

How do I calculate ecommerce profit?

Use:

Net Profit = Revenue − Total Costs

Include product, packaging, shipping, advertising, COD/payment charges, returns and other selling expenses.

How do I calculate ecommerce profit margin?

Use:

Profit Margin % = (Net Profit ÷ Revenue) × 100

Should courier charges be included?

Yes. If you pay the courier cost, include it when calculating the profitability of an order.

Should advertising be included in product profit?

Yes. Advertising is a real customer-acquisition cost and should be allocated to the orders it generates.

Should returned COD orders be included?

Yes. Failed deliveries can still generate advertising, courier, packaging and operational expenses.

Is markup the same as profit margin?

No. Markup measures profit relative to cost, while margin measures profit relative to revenue.

Final Thoughts

To calculate your ecommerce profit margin in Pakistan, don’t stop at:

Selling Price − Product Cost

Use:

Selling Price − Product Cost − Packaging − Shipping − COD Fees − Advertising − Expected Return Costs − Other Expenses = Net Profit

Then:

Net Profit ÷ Selling Price × 100 = Profit Margin %

For COD sellers, also calculate profitability based on delivered orders, because confirmed orders that later become RTO can significantly reduce your real margin.

Use our Pakistan COD Profit Calculator to enter your product cost, selling price, courier rate, advertising spend and expected return rate and estimate the real profit per delivered order.
